When the gap changes

Tokyo is 12 hours ahead of São Paulo all year round.

Neither changes its clocks for summer, so there is nothing to keep track of.

Making it work

With no shared working hours, someone is always early or late. Rotate who that is: alternate the hour between São Paulo's morning and Tokyo's, so the same person is not on at 7 am every week.

Keep calls short and the rest written. Updates, reviews and anything that can wait a few hours do better as a message with a deadline than as a meeting that costs someone their evening.

When you do meet, offer two or three hours that each ask a little of both sides, and let the group vote. People accept an early start more readily when they chose it.
